## Why this program

Tenki is **not** open-source, so it doesn't get the contribution flywheel that OSS infra companies rely on for distribution, trust, and references (W5). This program manufactures that flywheel synthetically, on two tracks:

1. **Tenki for Open Source** — give free Runners + Code Reviewer to public repos. Every maintainer who adopts becomes a public reference, a distribution surface (their CI badge, their contributors), and a credibility signal that money can't buy.
2. **Champions** — recognize and reward the humans who sustain the community: people who write examples, answer questions, ship reference architectures, and evangelize. Bounty hunters chase one-off cash; Champions are the durable layer.

Both attack W1 (no public customers), W3 (no community/brand), and capture O7 (OSS goodwill as a distribution channel).

## Track 1 — Tenki for Open Source

**The offer:** free **Runners** + free **Code Reviewer** for qualifying public repositories. The same products paid teams use, at no cost, for projects that give back to the ecosystem.

### Eligibility

A repo qualifies if **all** of the following hold:

- Public repository under an OSI-approved license
- Not a fork without substantial independent activity
- ≥ 50 GitHub stars **or** an active maintainer team (≥ 2 contributors in the last 90 days)
- Not primarily a vehicle for a commercial product that competes with Tenki
- Agrees to display a "CI by Tenki" / "Reviewed by Tenki" badge (optional but encouraged, unlocks bonus credits)

### Application flow

1. Apply at `tenki.cloud/open-source`
2. Auto-check eligibility (stars, license, activity) via the GitHub API
3. Approved repos get credits provisioned within 3 business days
4. Annual re-qualification (keeps the pool flowing to active projects)

### Abuse / scope guardrails

- Per-repo monthly ceilings on runner minutes (prevents crypto-mining or CI abuse on free metal)
- Manual review for repos above a usage threshold
- Credits are for the OSS project's own CI/review — not resale or proxying

## Track 2 — Champions program

Recognize and reward sustained community contribution — **content, examples, and support** — not just code.

### What earns Champion status

- Publishing tutorials, reference architectures, or "How I ship with Tenki" posts
- Maintaining a popular Tenki integration or example repo
- Answering questions in Discord / GitHub Discussions (sustained, high-signal)
- Speaking about Tenki at meetups / conferences
- Shipping **OSS PRs where Tenki was the assistant** (see content motion below)

Promotion is reviewed monthly; tier changes announced quarterly. The ladder is intentionally about durable contribution, not transactional bounty-chasing.

- Monthly "Champion spotlight" in the newsletter + on X
- Top contributors invited to Demo Day and Agent Camp

## The "Tenki was the assistant" content motion

A signature, JD-requested motion that doubles as the highest-trust content Tenki can produce: **open real OSS pull requests where Tenki did the work, with the diff and the prompt history attached.**

- Pick real bugs / improvements in real public repos
- Drive the fix with an agent on **Sandbox** + run CI on **Runners** + get the PR reviewed by **Code Reviewer**
- Publish the PR link, the diff, *and the full prompt/agent transcript* — radical transparency, in line with Luxor's "honesty over kindness" value
- Each one is simultaneously: a contribution (goodwill), a product demo (Sandbox + Runners + Reviewer in one loop), and a recruiting magnet for Champions

Target cadence: **~30 Tenki-assisted OSS PRs per quarter**, the best ones written up as blog posts and build-in-public stream segments.

Compute credits are partly **internal cost** (Tenki runs on Luxor's owned metal), so the real cash outlay skews toward rewards and swag — making this one of the highest-ROI line items in the plan.
